Axer

Marketing consulting · Dallas, TX

Fix the foundation before you scale the spend.

Axer is a marketing consulting firm in Dallas, working with B2B companies across the United States. Every engagement starts with the same question: what is actually true about your marketing system? Often the answer is a leak nobody had found. Sometimes it is that the foundation holds and the real constraint is somewhere else — which is a finding worth having before you spend another dollar scaling. Some clients need the diagnosis. Some need the rebuild specified so their team can build it. Some need a strategist in the room every week. The work below is the full menu, and it is deliberately short.

What we do not do

No social media execution. No one-off creative projects. No channel execution at all — we do not log into your ad, email, CRM or analytics platforms and run them. If that is what you need, we will say so in the first call and point you somewhere good.

Marketing Infrastructure Audit

The starting point for most engagements. We map your full marketing system — tracking, attribution, content, campaigns, CRM — and find where it leaks before you spend another dollar scaling.

Interim bridge

Interim Marketing Leadership

A bridge while the seat is empty. We hold direction, define what the permanent role needs to be, and hand over documentation the next hire can start from. For long-term part-time leadership we introduce you to our network instead.

Who does what

We diagnose it. You implement it.

Almost every firm that sells a marketing audit also sells the work the audit recommends — which means the audit reliably concludes you should hire them. We do not sell the implementation. That is the whole reason the diagnosis is worth something: it can end with “this does not need us,” and sometimes it does.

  • Measurement & attribution model
AxerDesigns the model. Defines the events, the taxonomy, and what each number is allowed to mean.
Your teamConfigures it in GA4, HubSpot, or the attribution tool.
  • Tracking & tagging (GTM, UTMs)
AxerAudits what fires today, specifies what should, and writes the naming rules.
Your teamMakes the changes in the tag manager.
  • CRM lifecycle & data hygiene
AxerFinds where records break, defines the lifecycle stages and the rules that keep them honest.
Your teamApplies the rules and cleans the records.
  • Campaign architecture
AxerDesigns the account structure, naming, and how spend maps to reporting.
Your teamBuilds it in the ad platforms.
  • Channel execution — ads, content, social
AxerNothing. This is the line we do not cross.
Your teamYour team, your agency, or a specialist you choose. We will say so on the first call.
  • Verification after the fix
AxerRe-checks the system against the diagnosis and tells you what still is not true.
Your teamShips the fixes in whatever order the sequence says.

Not every engagement starts from something broken. Plenty of companies come in running well and wanting to know what the next constraint is before they scale into it. The diagnosis is the same either way — and because we do not sell the fix, it is free to come back saying the foundation holds.

If what you need is hands on the work rather than a diagnosis, we will tell you on the first call and point you somewhere good.

What that looks like from the other side

“Strategizing with David Estrada from Axer Strategies and then letting our teams take action and execute the plan has been how we've managed our partnership over the last year. Our plan included CRM and website design management, a rebranding of our clinical research company, email marketing, and SEO optimization, along with management of our social media. David and his team pushed us to the top of the search engine results which has been amazing. If you're looking for help solving a marketing problem, this is the team you need!”
Kelly Walker · Clinical research company
“Working with David calmed my concerns; he instilled courage in me by giving me a plan. His attention to detail and his ability to explain complex concepts in a manner I could understand were clear from the outset. He developed a strategy for my business and presented it cleanly, clearly, and with research to support his findings. He knows his stuff from start to finish and in granular detail. David works hard, and it remains abundantly apparent he deeply cares about his clients' success. I consider David integral to the success I have achieved since opening my doors.”
Evan Lange · Business owner
“Creative, innovative, and honest is how I would describe David's work and ethic. Each client is received with undivided attention throughout the entire process. His strategy development is detailed, clear, and concise, which makes goals easy to track. His strong understanding of a solid strategy is extremely helpful to my job as a project manager. If you are in the market for new ideas, David is a great collaborator and can provide the level of support your business needs.”

How working together works

  1. 01

    Diagnose

    Find the leaks.

We audit your marketing infrastructure to find what's actually broken beneath the messaging — the invisible foundation that's leaking spend and stalling results.

  2. 02

    Map

    Connect the system.

We map the tools, channels, and data into one coherent system so every part reinforces the others instead of firing in isolation.

  3. 03

    Compound

    Build what lasts.

We build systems that compound over time — not campaigns that reset every quarter — so growth keeps building on itself.

Where this thinking comes from

None of this is improvised per client. The argument for fixing the system before scaling the spend is written out in full across seven chapters on why marketing spend stops compounding, read in order — tracking, attribution, campaign architecture and the order of operations that fixes them.

If you are earlier than that and still deciding who to bring in, which consulting relationships produce results and which waste both parties’ time names the mismatch plainly, including who would be better served by someone else. If the symptom you are seeing is leads that do not convert, start with why a conversion problem is usually a measurement problem. If you have already changed agencies once and the numbers did not move, the case that the circuit was broken before they arrived is the one to read.

Background on who does this work and where it came from is on the page about David Estrada and Axer’s sixteen years.

Questions we get

What do you mean by “marketing infrastructure”?
The systems underneath your marketing: tracking, attribution, campaign architecture, and CRM. Most companies pour budget into messaging while the plumbing underneath quietly leaks. We map that plumbing and tell you which leak to close first. Read the full argument in the Foundation Series.
How is this different from what my agency does?
Agencies mostly run campaigns. We diagnose whether the system underneath can turn those campaigns into revenue, and specify what has to change if it cannot. It is the layer above execution, not another version of it. More on why the circuit was already broken, or see how the audit works.
Do you execute campaigns, or only advise?
Neither, exactly. We diagnose the system and specify precisely what has to change — the measurement model, the tracking, the campaign architecture — and then your team implements it. We do not implement it for you, and we never run your channels. That separation is the point: almost every firm selling an audit also sells the work the audit recommends, so the audit reliably concludes you should hire them. Ours can end with “this does not need us.” See exactly who does what.
How do engagements actually work?
Diagnose, then Map, then Compound. The audit comes first because guessing is expensive; the rebuild is scoped from what the audit finds; then a retainer or interim role keeps the system compounding. See the engagement model.
Who is Axer a fit for, and who is it not?
B2B companies with real budget, real tools, and a real agency, where none of it is compounding. It is not for social-media management, one-off creative, or budgets under $5K a month. The quickest way to find out is the diagnosis.
How do you measure whether it is working?
We specify an attribution model so every dollar maps to an outcome you can name, from first click to revenue, and we verify it once your team has shipped it. If you cannot trust the line between spend and results, that is the first thing we look at. Why your conversion problem is really a measurement problem.

Start with the diagnosis.
